Goals

The project was launched to eliminate a critical business risk: the concentration of knowledge about three mission-critical legacy applications in a small number of specialists and external dependencies. As Verzani & Sandrini accelerated its growth, ensuring the continuity, maintainability and governance of these systems became essential. The initiative aimed to recover institutional knowledge, establish application governance, strengthen corporate ownership of source code and deployment processes, and enable internal teams and future partners to operate within a controlled and auditable environment. Through AI-assisted knowledge recovery, the project reconstructed architecture, technical dependencies, business rules and operational procedures while implementing repositories, documentation portals, CI/CD pipelines and approval workflows. The result was a scalable foundation for business continuity, operational autonomy and future modernization.

Project Results

The project successfully recovered and structured knowledge from three mission-critical legacy applications, transforming information previously concentrated in a limited number of specialists into a reusable corporate asset. Approximately 5,000 documentation artifacts were generated, covering architecture, technical frameworks, operational procedures, business rules and application functionality, representing around 550,000 documented lines. More than 120 successful pipeline executions validated the new automated build and delivery processes. The initiative established corporate repositories, a centralized documentation portal, CI/CD pipelines and governance controls that separated development, validation and production approval responsibilities. As a result, Verzani & Sandrini strengthened business continuity, reduced dependency on individual knowledge, increased operational autonomy and created a scalable foundation for future application modernization and organizational growth.

The uniqueness of the project

What makes this project unique is its ability to transform concentrated knowledge into a scalable corporate capability. Rather than delivering documentation as a one-time exercise, the initiative combined AI-assisted reverse engineering, governance, DevOps automation and operational accountability into a sustainable operating model. Knowledge previously held by a few specialists became a corporate asset accessible through repositories, a documentation portal and controlled development processes. By connecting AI-generated knowledge, living documentation and governed software delivery, the project reduced dependency on individuals, strengthened business continuity and created a foundation for future modernization and growth.

Used software

The project combined an AI multi-agent platform, GitHub repositories, GitHub Pages, CI/CD pipelines, Google Cloud Platform (GCP) build environments, Delphi-based legacy applications, application-specific components and Markdown-based documentation. These technologies were integrated to recover institutional knowledge, establish source-code governance, automate build and testing processes, provide centralized documentation and create a controlled software delivery model for critical business applications

Difficulty of implementation

The project involved recovering knowledge from three mission-critical legacy applications while keeping business operations fully active. Knowledge was fragmented across source code, databases, proprietary frameworks, external dependencies and a limited number of specialists, with little formal documentation available. The initiative required validating AI-generated knowledge, establishing corporate ownership of source code, implementing repositories, creating CI/CD pipelines for legacy technologies and defining governance processes for development, testing and deployment. The challenge was not only technical but organizational: transforming individual knowledge into a corporate asset without disrupting operations. The result was a scalable operating model that combined AI-assisted reverse engineering, governance and automation to support business continuity and future growth.

Project Description

Verzani & Sandrini relied on three mission-critical internally developed applications that supported key business operations but had become highly dependent on knowledge concentrated in a small number of specialists and external resources. The lack of structured documentation, standardized development practices and governed deployment processes created operational risk and constrained the organization's ability to scale, modernize and onboard new teams.

To address this challenge, the company launched a strategic initiative to recover institutional knowledge and establish a sustainable governance model for its critical applications. Using AI-assisted reverse engineering, source code, databases, business rules and technical dependencies were analyzed and transformed into structured documentation organized in three layers: architecture and dependencies, technical frameworks and development procedures, and business functionality and business rules. The initiative also implemented corporate GitHub repositories, a centralized documentation portal, CI/CD pipelines, automated build and testing processes, and governance controls for development, validation and production deployment. This created a controlled and auditable software delivery model while ensuring that recovered knowledge remained accessible and reusable across the organization. The project required recovering knowledge from legacy technologies while maintaining uninterrupted business operations. AI-generated outputs were validated by technical and business specialists to ensure accuracy, consistency and operational reliability. Approximately 5,000 documentation artifacts were generated, representing around 550,000 documented lines, while more than 120 successful pipeline executions validated the new automated delivery model. Following implementation, knowledge that was previously concentrated in a few individuals became a governed corporate asset. Development, validation and production approval evolved into traceable and controlled processes, reducing operational dependency on specific specialists and suppliers. Internal teams and future partners can now work within a standardized framework supported by repositories, documentation and governed delivery processes. The initiative strengthened business continuity, increased operational autonomy and established a scalable foundation for future application modernization, organizational growth and long-term technology governance.

Project geography

Implemented in Brazil, the project supports business-critical applications used across one of the country's largest facilities services organizations. Verzani & Sandrini operates nationwide, with more than 71,000 employees and services delivered across multiple industries and regions throughout Brazil. The initiative established a standardized governance framework for knowledge management, application lifecycle control and software delivery, creating a scalable model that can be replicated across future systems, business units and growth initiatives. Beyond recovering knowledge from three critical applications, the project created an organizational capability that strengthens business continuity, operational autonomy and long-term scalability across a geographically distributed enterprise
